Phase 1: Set Expectations (November) Before your slow period hits, prepare your team.
Phase 2: Document During Busy Season While you're slammed, keep a running list of what broke, what took too long, what frustrated the team.
Phase 3: Execute During Slow Time Take that list and systematically work through it. Document core processes, cross-train team members, automate repetitive work, fix broken systems, update pricing, build templates.
Phase 4: Review and Launch Before busy season starts, review what you built and launch into the season ready.
